Turning budget-vs-actual tables into three or four sentences a founder or board can act on.

A budget against actual table is only useful if someone reads it and acts. Most variance commentary fails that test because it restates the numbers instead of explaining them. Good commentary is short and specific, and it tells the reader what to do.
Start with the headline
Open with one or two sentences on the overall result: revenue, gross margin, operating profit and cash against budget. A founder or board member should understand the month from that paragraph alone.
Focus on the variances that matter
Set a materiality threshold, for example a percentage of budget or a fixed amount, and comment only on lines above it. Ten lines of commentary on small differences hides the one that matters.
Explain the cause, not the movement
- Weak: “Marketing spend was over budget.”
- Better: “Marketing spend was above budget because the trade show planned for next month was paid in advance. Spend for the quarter is still in line.”
Separate timing from performance
Many variances are timing: a cost paid earlier than planned or a deal that slipped by two weeks. Label these clearly. Real performance changes, such as a lower price achieved or a cost that has permanently increased, need a different response and should stand out.
Every comment should answer: what happened, why, and what we are doing about it.
Say what happens next
End each point with the effect on the forecast or the action being taken. If a customer has delayed an order, say whether the revenue moves to next month or is lost. If a cost has risen, say whether the budget needs revising.
A simple structure
- Headline: overall result against budget in two sentences.
- Top three to five variances: cause, timing or performance, and next step.
- Cash position and any change to the outlook.
- Decisions or approvals needed from the reader.
